Pirate Twist is a top-down 2D naval roguelite where your ship is a mobile base. Cannons on the sides, hull plates in the center, repair station at the stern, storage up front — a 5×8 grid where every loadout creates a different playstyle. Sail out, fight pirates, collect resources, return to port to upgrade. Die, learn, run again.

Three Layers of Progression
Captain — earn XP from combat to spend on 9 skills across 3 branches (Combat / Navigator / Commander). A captain's XP and skill points are kept between runs — every voyage makes them permanently stronger, win or lose
Ship — 17 modules, upgrades that survive defeat, a 5×8 grid you fill out over a run
Crew — 6 crew archetypes with passive bonuses; your captain sets the roster (a signature crew plus auto-filled bonus slots), and supplies tick down between encounters
Your Ship Is Yours
Outfit your ship from 17 modules across a 5×8 grid. Light cannons fire fast and cheap. Heavy cannons punch holes. Mortars keep up a relentless rain of slow shells. Reinforced hull plates trade weight for survival. Repair stations let you patch damage mid-fight. A crow's nest hardens the ship the moment it's rigged. Rare ram prows and hull bracings — prized from sieges and bosses — turn your bow into a weapon and your hull into a wall. You fill the grid out as your run progresses — by the boss fight, your sloop has grown into something the pirates fear.

Every Expedition Is a Choice
The expedition map branches every step of the way. Calm seas that let you catch your breath. Dangerous pirate waters with elite ships and richer loot. Storms that batter your hull but reward the brave. A besieged port that needs its walls held through five waves. Unknown nodes that roll a surprise outcome on the way in. You pick your path through every expedition.

Combat Is Naval
Enemies don't stand still. Sloops circle-strafe and pepper your flanks. Brigantines and Galleons tank hits and barrage broadsides. Fire ships charge and explode. Every sea ends in a duel with a named boss captain — drawn from a pool of six — that asks the player to read patterns, not just out-DPS.
No cursor, no twitch-aim — combat is pure positioning. Pick your live broadside (port or starboard), swing it onto the enemy, and your guns roar out that side the moment a target's in the arc — auto-fire by default, or switch to manual and time the perfect volley. Easy to learn, hard to master.
Roguelite Loop
A run is a three-sea campaign, played in a single sitting. Lose a fight and you rebuild at Port and sail back out — defeat costs resources, not the whole run. Captain XP / skill points and unlocked captain archetypes persist across runs (1-of-N pick at the start of every fresh run from your unlocked pool). Five captain archetypes — two unlocked to start, the rest earned by winning runs — each with a distinctive buff and signature crew. Replay is the loop — different captain, different route, different ship. The more you play, the harder it gets.

Early Access Update v1.4.3 ⚓Two updates went out quietly last month. v1.4.1 and v1.4.2 were both live within days of each other and neither got a post, because at the time they read like housekeeping. Looking at them next to what landed this week, they do not. So all three come ashore here, and if your last voyage was v1.4.0 there is a fair amount below you have not seen.🌥️ The sky moves nowI drew four cloud shapes by hand, cut them to silhouettes, and hung them over the whole sea. They are not scenery pinned to the corners of the map: they cover it, and they travel.They drift on the live wind. The same wind line you steer by is the line they follow, and the harder it blows the faster they run. Watch the shadow cross your deck and you are watching the wind you are about to sail into.They come in broad banks rather than tidy puffs, so the light on the water reads like weather instead of like polka dots. I lightened them twice after the first pass, because overlapping banks stacked into something closer to night.A dead calm has no shadows at all. Flat light on flat water. If the sea has gone blank and bright, the wind has left you, and that is its own kind of warning.🏝️ Islands stopped crowding each otherA player screenshot showed three islands filling one screen. Early Access Update v1.4.0 ⚓Three updates have been riding at anchor waiting on one another. Enough of that — they all come ashore today.A word on why they queued up. Pirate Twist is made by one person: me, in the evenings, around a wife and two kids who can now identify a cannon reload by ear through a closed door. So the work lands in waves rather than a steady drip. The playtest crew has been prowling the Sea Cave and learning the ropes on the rebuilt tutorial for weeks while the main game sat quietly on v1.1.1 — that ends here.And they do not arrive alone. The whole fleet has been repainted, plank by plank. If your last voyage was v1.1.1, there is not one line below you have already read.⚓ I finally gave the captains their own ships - thanks to wifeyFrom the playtest right through launch, every pirate lord you fought has been the same sloop wearing a different tint, and it bothered me a little more each time one sailed on screen. The Codex is now online — searchable, and straight from the game
The Codex is now online Captains — the ship's library has come ashore. The Codex you open in game now lives on the website too, at piratetwistgame.com/codex. 147 entries across nine sections, illustrated with the game's own graphics, and searchable — so "what does Knighthead Bracing actually do" is a five-second question instead of a mid-run tab-out. 📖 What's in itModules — all 17, split by what they're FOR, with the real stat line: damage, reload, speed, HP.Crew — the six roles and what each hand gives per tier, plus the full hire catalog: 69 hands, grouped by role, each with the milestone that unlocks it. The in-game Codex lists only the Uncommons and Rares. This is all of them.Enemies — the fleet you meet, and the six boss captains named with their hull, damage, tactics odds, gun classes, ammo ladder, ram kit and hull-by-map. In game they're one line saying "each has a distinct ship and quirk." Here they have their portraits, their own painted ships, and their numbers.Captains — all five, their passives, and the signature crew that sails with each.Skills — three branches, every node, what each stage grants and what it takes to open.Combat & Encounters — gears, broadside arc, raking, shot types, the wind, and every node an expedition can drop you into.Screens — every port screen laid out and labelled region by region, with what each panel costs.⚙️ It follows the gameNone of it is transcribed by hand.
