Engage in brutal turn-based duels and manage persistent injuries in Scarred Steel's tactical RPG experience. Prepare for a world that rewards endurance over perfection, where every victory comes at a cost.
About this game
Scarred Steel is a brutal, solo tactical RPG, inspired by the game Heads Will Roll Reforged, where victory is never clean.
As a betrayed commander, you must dismantle the corrupt Council of Seven through unforgiving turn-based duels.
In this world, you don't just lose health, you gain scars that change how you play.
Tactical Combat with Real Weight
Every swing of your blade is a gamble.
Manage your Stamina and Balance to keep the advantage during combat.
Target body parts to improve hit chance, damage and balance damage.
Overconfidence in fights is the true killer.
The Anatomy of Failure
Injuries gained such as broken bones, bloodloss, and swelling can persist through your journey depending on severity.
Sometimes you'll have to fight with injuries that debuff you from the beginning.
Success isn't about finishing a fight flawlessly, it's about surviving.
No Perfect Starts
Every run begins with a draft of three randomized survivors.
Here you manage a survivor with unique traits, limited gear, and starting flaws.
Every new run will give you different trade-offs to make when selecting the right character for you.
Choose Your Equipment Carefully
Heavier equipment makes you easier to hit, lighter equipment leaves you more exposed and weapon types are unique from one another.
Discover which equipment fits your play style, find better equipment and repair them when they lose durability.
Make the best with what you can find.
Dismantle the Council
Navigate a fractured Kingdom across a strategic map where time is your greatest enemy.
Track down The Council Of Seven, each member possessing unique passive debuffs and decrees.
The Council’s influence spreads overtime. Move carefully to avoid patrols, but move quickly before the land collapses.
The Road to Revenge Begins Here.
Before you can reach the Council of Seven, you must survive the man who started it all. The Baron
Can you navigate the ruins, endure the injuries, and claim your first taste of vengeance?
Download the Demo and see if you have what it takes to survive the prologue.
🗒️ A Note from the Developer
Scarred Steel was built solo using AI-assisted tools for its visuals, music, and code.
Full Transparency: I have included a 3-minute video in the media gallery (next to the trailer) detailing exactly how AI was used during development and why I use AI.
Play the Demo First: I encourage everyone to play the free demo before purchasing. I want you to judge the game based on its mechanics and "feel" to ensure it’s the right fit for you.
If you’re interested in the development process, you can follow the journey through devlogs on YouTube.

Scarred Steel Devlog #34 - Releasing The Game Tomorrow: Closing Points
Hey guys,So, after a journey that started all the way back in June, the finish line is finally here, but I've realized the hard way that making a game look pretty doesn't mean much if the "guts" aren't working yet.In this devlog, you’ll see:The "Visuals First" Trap: My struggle with prioritizing aesthetics over core logic, which left me scrambling to fix game-breaking progression bugs just days before the deadline.Council Mechanics & Story Flow: I finally nailed the transition between Sequence 1 and 2, plus implemented the system where killing council members actually grays out their names and removes their debuffs. The "Release or Bust" Moment: Realizing I've pushed the date back so many times that I just have to "get it out" and accept the criticism, even while I'm still nervous about whether an update will wipe player saves! If you’d like to support the game, don’t forget to add Scarred Steel to your wishlist & support me on YouTube:👉 Steam Game Link👉 My Game Dev YouTube👉 My WebsiteThanks again for checking this out.I’m looking forward to sharing progress with you each week as I work toward the full game release!– EthanRead full article on Community Announcements (Stone&Steel)AnnouncementsOfficial
Scarred Steel Devlog #33 - Making UI Improvements & Refining Images
Hey guys,So, we’re a little bit behind where I wanted to be, but this week has been all about refining the experience until I have genuine confidence in every single aspect of the game.In this devlog, you’ll see:The Consistency Struggle: Trying to maintain a consistent look for the main character across hundreds of AI-generated cutscene images without it turning into "AI slop."UI & Combat Polish: Implementing new UI pop-ups for broken armor and counterattacks, plus the tedious (but necessary) process of testing every single sword and axe action. The "Release Date" Guarantee: A realization that while I’m moving away from firm promises, I can at least guarantee the game will be out before GTA 6.🎥 Watch the full Devlog #33 here:If you’d like to support the game, don’t forget to add Scarred Steel to your wishlist & support me on YouTube:👉 Steam Game Link👉 My Game Dev YouTube👉 My WebsiteThanks again for checking this out.I’m looking forward to sharing progress with you each week as I work toward the full game release!– EthanRead full article on Community Announcements (Stone&Steel)
